Why 'We Can Do Everything' Should Worry You in Automotive Stamping Sourcing
An insider with 11 years in sourcing stamped, forged, and CNC-machined car parts explains why specialist suppliers beat 'we-can-do-everything' generalists.
2026-08-31 by Stefan BaresiI'm going to say something that usually doesn't go over well in procurement meetings: if a supplier claims they can handle every automotive metal stamping part, every mold, every forging, and every CNC car part under one roof, I immediately want to see proof. Not because integrated suppliers are impossible—some are genuinely good. But because 'we can do everything' is almost never followed by 'and here is our process-specific failure mode analysis.'
Here's my background: I've been handling stamped-component orders and supplier audits for eleven years. I've personally made—and documented—twelve significant sourcing mistakes, totaling roughly $87,000 in wasted budget, plus delivery delays I still remember too clearly. I now maintain our team's pre-approval checklist. That checklist exists because I burned money learning what not to do.
Capability is not the same as capacity
In automotive, capability and capacity are different. A shop with five presses and floor space can add a forging press. That doesn't make them an automotive forging parts specialist. Stamping, forging, and CNC machining have different physics, different failure modes, and different tooling rules. A stamping die is about sheet metal flow, spring-back, and tonnage curves. A forging die is about billet temperature, grain flow, and flash design. A CNC machined part is about tool path, fixturing, and thermal drift. These are not interchangeable skills.
The phrase 'automotive mold manufacturers' gets used as if all molds are the same. Some shops are excellent with injection molds for plastic trim. Some only build prototype stamping dies. Some focus on production progressive dies for high-volume automotive metal stamping parts. The tool design principles are different, the steel selection is different, and the maintenance requirements are different. Calling them all 'automotive mold manufacturers' hides the part that matters: which process you actually need.
Aluminum extrusions add another layer. Extrusion die design is about metal flow, thermal balance, and press alignment. A stamping die maker doesn't automatically know how to design an extrusion die. If you need an extruded profile, that's a separate qualification, even if the profile is later machined or stamped.
Quality systems are process-specific
Anyone quoting automotive parts should know IATF 16949:2016 and AIAG Core Tools. That's not just a certificate to hang on the wall. PPAP Level 3, for example, requires 18 elements, including dimensional results, material test results, process capability studies, and control plans. But here's the part people miss: those elements are process-specific. A PPAP from a stamping line doesn't tell you anything about a forging line in the same building. The control plan has to match the actual process.
From my perspective, a quality system that says 'we use one generic FMEA for all products' is a red flag. I'd rather see separate FMEAs—Failure Mode and Effects Analyses—for stamping, forging, CNC, and assembly, and I want to see the one for the process you're quoting. If the supplier can't produce it, that tells me they were not managing risk. They were managing sales.
CNC car parts are a different discipline
When customers search 'cnc cars' or 'cnc car parts', they usually mean CNC-machined components for cars: brackets, housings, steering parts, custom adapters, or finish-machined blanks. That's a legitimate category. But CNC car parts have their own discipline: tool offset management, probe routines, SPC on machined diameters, and careful handling of heat-treatment distortion. If a stamping shop tells you they can do CNC machined parts because they have a three-axis mill in the back, ask them how they control tool wear on tolerances under 25 microns. That question usually ends the conversation.
The same logic applies when you're evaluating 'stamping automotive' suppliers. You want to see press size, die tryout capability, measurement equipment, coil handling, and a history of making your class of part. If they confidently say 'we can do it all,' they might still be worth a quote—but only after you've checked the specific process that matters.
What happened when I ignored my own rule
In 2021, I had a request for automotive forging parts. Steel part, weight about 1.1 kg, annual volume around 75,000. It wasn't exotic. But I sent it to a shop that was primarily a stamping and sheet-metal supplier because they told me 'we added forging capacity and we can handle it.' They had a press, some die blocks, and a salesman who believed the brochure.
I went back and forth between this generalist and a dedicated forging house for about a week. On paper, the generalist's price and lead time looked better. My gut said go with the forging specialist, but I overrode it because the part seemed simple. That was a mistake.
The first samples didn't pass. Hardness was inconsistent, flash lines were in the wrong place, and the grain flow looked wrong after etching. We rejected 38 parts out of a 52-piece trial. The rework and delay cost roughly $12,000 and three weeks. Looking back, I should have audited the forging die design and the thermal control plan before ordering. At the time, I trusted the phrase 'added forging capacity.' I never asked how much forging-specific experience the die designer actually had.
I've also had near misses. Last year, I asked a supplier to show me run-off results from their new progressive die before production release. The CMM data showed a critical hole drifting off location by 0.11 mm after 300 strokes. They wanted to ship anyway. That would have become a 1-week delay if we'd caught it after heat treatment. The checkpoint saved us.
The most frustrating part of this pattern: it's easy to see in hindsight, but in the middle of a sourcing crunch, 'they said yes' feels better than 'they sent us to a specialist.' That feeling is expensive.
What I look for now
After the third rejection in Q1 2024, I formalized this as our pre-check list:
- Ask for three parts made on the exact same process type in the last 12 months. Not similar. Same process.
- Ask for the process-specific FMEA, not a generic one.
- Ask for PPAP dimensional data on the feature family that's actually causing your concern.
- Ask what they won't do.
The last question is the one I love. A supplier that can quietly say 'we're not the best at forging and we'd rather recommend someone else' earns more trust than a supplier who says yes to everything. In my opinion, that honesty is a feature, not a weakness.
Can a multi-process supplier be good? Yes.
To be fair, there are suppliers with genuinely integrated capabilities. A forging plant with CNC machining cells can give you excellent forged-plus-machined parts without a second source. An extrusion company with its own stamping dies can control the whole value chain. That's not 'we can do everything.' That's several specialists managed under one roof.
I get why buyers like the idea of one P.O. for multiple processes. It simplifies vendor management. But simplified buying is not the same as lower risk. The risk lives in the process, not in the number of invoices.
Granted, my perspective is shaped by mid-to-high-volume automotive production with PPAP requirements. If you're doing a one-off custom bracket or a prototype for a restoration project, a local job shop with a good CNC machine might be the best answer. This approach worked for us in a Tier 2 environment. Your mileage may vary if you're dealing with very low volumes or different materials.
Bottom line
So here's my position, again: When sourcing automotive metal stamping parts, automotive forging parts, or CNC car parts, I'd rather work with a specialist who tells me their limits than a generalist who overpromises. The supplier who says 'this isn't our strength—here's who does it better' has just proven they understand product quality. The supplier who says 'we can do everything' has just proven they want the order.
Don't walk away from every full-service plant. But do audit the exact process you're buying. Ask the hard questions. Listen to the words 'we can't' and treat them as evidence of maturity. Your production line will thank you.
