That spreadsheet saved me more times than I can count. But it also lied to me for about two years, because a spreadsheet only measures what you put into it. And I was only tracking prices, not costs.

How a $35 "saving" became a $1,400 bill
When I took over purchasing in 2021, I knew nothing about vehicles. I could reconcile an invoice and squeeze a bulk discount out of a supplier, but I couldn't have told you what a wheel bearing actually did. Our shop runs on Dan — one mechanic covering 18 delivery vans and two old Chevy trucks we use for community events.

Tow truck, rental van, a $280 credit for missed delivery windows, and a replacement job that took a whole day because the hub had to be pressed, checked, and pressed again. The replacement wasn't a gamble. I ordered a genuine Schaeffler wheel bearing through a distributor I verified on the Schaeffler official website. It arrived in a proper box with a traceable part number, a matching warranty, and a receipt I could file without embarrassment.
When I ran the numbers, the genuine bearing cost $92 — just $6 more than the original quote I skipped. Divided over the miles we've put on it since, it's been roughly six times cheaper per mile than the white-box bearing ever was. And there's no tow bill hiding in the number.
You'd think I'd have learned that lesson. I didn't, not completely.
In spring 2024, Dan started rebuilding the 350 small block in our shop truck. He gave me a shopping list, and at the top was an SBC aluminum water pump. His instructions were clear: good flow, standard rotation, aluminum body. I did what I'd been trained to do — I sorted the search by price, lowest first, and picked a $68 pump.

Around the same time, Dan asked me to order a set of pistons for a customer's truck he was building on the side. The spec was precise: a forged LSX piston set, flat-top, with a specific compression height. I didn't shop that one by price, because the customer's engine was built to tight tolerances — the wrong piston would wreck the build. I ordered exactly what the manufacturer specified from a dealer with an actual engineering line. It cost more. It fit. The engine ran.
And I remember thinking, why do I buy correctly when it's someone else's money, but cheap out on our own equipment? That's the question I should've sat with longer.
How do you blow a head gasket?
If you search that question, the standard answer is "overheating." And that's true — but it's not the whole story. Because the head gasket itself is almost never the problem. It's the victim.
Our shop truck blew its head gasket two months after the pump went in. Dan's diagnosis was textbook:
- The cheap pump's impeller was badly balanced. It moved plenty of coolant at idle, but under load it cavitated — meaning it pushed water and air instead of pure coolant.
- The engine temperature climbed during a forty-mile drive towing an empty trailer. By the time Dan eased the truck into the farmyard, the needle was sitting at the top of the gauge.
- The cylinder head warped. Not enough to stop the engine, but enough that the head gasket — the original, healthy head gasket — couldn't hold the seal anymore.
"Some of those cheap pumps use a pressed-on impeller that slips when it gets hot," Dan said, pointing at the failed part on his bench. "You'd never see it coming until the engine's already cooked."
There's a misconception here worth naming. Most people think a head gasket blows because the gasket wore out. In our case — and, from what I've since read, in a lot of cases — the gasket was collateral damage. The real failure started in the water pump.
I don't have hard data on how many budget water pumps fail that way. All I can tell you is the machine shop bill to deck the heads and resurface the block was $940, plus gaskets, fluids, and the better part of two days of Dan's labor. The $68 pump ended up costing north of $1,300 before the truck ran again.
The replacement pump cost $113, and the box named the manufacturer, included a torque spec card, and had a warranty. That's what buying "not the cheapest" gets you: documentation, accountability, and a phone number that gets answered.
The real cost of a part is not the sticker price
I rewrote my procurement spreadsheet after that. Every component order now gets a total-cost line, not just a price line. It looks like this:
- Base price — including shipping and handling, because "free shipping" usually lives in the unit price
- Installation labor — our internal shop rate, spread across every part we touch
- Expected service life — a bearing that lasts 20,000 miles is twice as expensive as one that lasts 60,000, even at double the price
- Failure cost — tow trucks, rentals, delayed deliveries, rush freight on the replacement. This is the number nobody calculates
- Time — the hours spent ordering, waiting for delivery, and re-ordering pieces that didn't work
The lowest quote is rarely the lowest cost. I say that to every supplier who asks why we don't use their budget line. A bearing isn't a pencil. A water pump isn't a box of toner. The consequences of failure are part of the price — whether you put them in the spreadsheet or not, you'll pay them eventually.
What I check before any safety-related order
I'm not an engineer, and I never will be. But I don't need to be. I need to do homework:
- Who actually makes this part? For bearings, I check the distributor list on the Schaeffler official website. Genuine Schaeffler products come with part numbers, packaging, and warranty documentation. A white-box part has none of that.
- What happens if it fails? If the answer is "the same as a genuine part," fine. If it's "the engine might be affected," that changes the math.
- Am I buying the part, or the outcome? I thought I was buying a bearing for $51. I was actually buying sixteen weeks of reliable wheel rotation, a warranty, and a supplier who could be called to account. That version costs $92.
It's the same reason I check that suppliers like Schaeffler hold the quality certifications automakers require — IATF 16949, for instance. That's not bureaucracy. It means the manufacturer has been audited, on-site, by someone who wasn't them. It's a paper trail that a $51 bearing from a warehouse in another state simply doesn't have.
There's another layer here that took me years to name. Most buyers focus on whether a part is "original equipment" or "aftermarket," as if that's the only question. It's not. The question that matters is who engineered the part and how much evidence they give you that they did it properly. Brand names like Schaeffler matter because they carry liability — if their bearing fails, there's a claim path. A white-box importer carries no liability, because you can't even find them.
This was all accurate as of early 2025. Part numbers and prices change fast, so verify current specs before you order. And if your mechanic says a part "doesn't feel right"? Listen. He'll be the one standing over the engine when it decides.
The lesson that finally stuck
Last year, I would have bragged about saving $35 on a bearing and $40 on a water pump. Now I brag about something better: our tow bill for 2025 is zero so far. The vans are on schedule, the shop truck is trucking, and my spreadsheet has a column for cost that includes the future.
I won't pretend the reflex is gone. Two weeks ago I almost ordered a cheap alternator for a spare van because I was behind on a deadline — Dan caught it when he saw the box. The spreadsheet helps. The instinct to save a buck is harder to kill.
So, how do you blow a head gasket? Usually, it's not the gasket. It's a string of decisions made in the name of saving money — and one of them, in my case, had a cheap impeller and a $68 price tag.
